Document II · For everyone who runs a piece of this club

How We Work.

You already do this every Saturday night. I want it all week.

Start with this. It is not a complaint.

Nobody here has told me no. Nobody asks me which job matters more. You do the work, and you do it well.

So why this letter? Because of the part you do not say.

Some of you go home with a list that cannot fit in a day. You do the biggest thing and hope the rest waits.

Some of you have a better idea about your own area. You are waiting for me to ask.

I am not waiting anymore. Neither should you.

01

There is no priority on a Saturday.

That is why Saturday works.

It is the same every night we open. There is only one priority, and that is him.

Nobody hands you a ranking on the floor. You already know the order. He sets it.

His cigarette is lit before he finds his own lighter.

The Moët is on ice before he orders it.

A smile at every corner. The problem solved before he hears there was one.

And at the door: “See you tomorrow, sir.” He comes back.

That is the skill. No list taught you that.

I want that same instinct in the daytime. Same guest. Same speed. Different hours.

The key to this business is personal relationships. Everything else is just a tool.

02

You own a zone. Move on it.

Every one of you owns something. A floor. A bar. A door. A VIP room. A team. A budget.

That area already has a goal. More revenue. Fewer mistakes. Better service. A happier team.

Here is the change. You do not need me to rank it before you move.

The old pattern was mine, not yours. I decided, then told you. It made everybody wait.

Waiting is the most expensive thing in this club. Twenty projects, one bottleneck. Me.

That is why some things took a year. Not anymore.

Come to me with what you are going to do. Three answers. Not a request for permission.

1. What is the deliverable?

The thing that exists when it is finished. Not ‘improve service.’ Try this: ‘any host can see a guest’s last three visits in ten seconds.’ Something you can point at.

2. What is the lead time?

A date, not ‘soon.’ If you truly cannot give a date yet, give me the date you will know.

3. What is in your way, and what is your plan?

Do not bring the wall alone. Bring the wall, two or three ways around it, and the one you would choose. Then tell me what you need. A decision, not a permission slip.

Do not ask me what comes first. Tell me what you started.

03

Act first. Tell me after.

You may do anything that gets the job done and makes this club proud. On your own initiative.

Does it cost money, or cross into another zone? Then it is a proposal. Bring it. I am already leaning yes.

Everything else: move. Then tell me what you did. Do not wait for a yes.

Need a person? Propose the person. Need a tool? Name it and the price. Need training? Tell me who.

A five-year-old process wasting an hour a day? Change it. Then tell me you changed it.

The test is simple. If you would be comfortable telling me afterwards what you did and why, you did not need to ask first.

04

A no costs you nothing. Silence costs you everything.

I know why people hold back. Two reasons. Both come from respect.

One. You do not want to trouble the boss. Here that is backwards. You trouble me by waiting.

Two. You do not want to lose face if I say no. Let me clear that away completely.

Bring me a proposal and I say no. Nothing happens. Nothing on your record. Nothing said about you.

I will give you the reason when I have one. Sometimes it is money. Sometimes it is timing.

That is how you get great in this business. You put yourself out there anyway.

What costs you here is deciding my answer for me, and then never asking.

05

Build a team, or master your zone. Both count here.

Both roads are open. Nobody is behind.

If you can build a team, tell me. The shape of it. The people. The results you would sign for.

That is not asking for a promotion. That is proposing a scope. I am inclined to fund it.

If that is not you, fine. There is a lifetime of good work in your own zone.

I would rather have one zone run beautifully than three run badly for a title.

What I do not want is ‘that is not my job’ on something you could own.

If it touches your zone and it is broken, point at it. Today.

06

You move first. I move faster.

I am asking more of you. So I owe you more. Here is what you get.

You get an answer the same day.

Send the three answers. A normal decision comes back the same day. A big one inside twenty-four hours. If I need longer, I owe you the date.

The money is decided first.

You will not get a target and then have to fight for the budget. Money is part of the same conversation, not the next one.

No Friday ambushes.

If I have a problem with your work, I bring it the day I see it. In private. Then we fix it.

I stop things out loud.

When something is no longer being done, I say so, in writing. You will not find out three months later.

I will not make you choose.

Two of my jobs colliding is my problem, not yours. Bring it to me and I resolve it.

The old deal: you wait for me. The new deal: I move for you.

07

We are not waiting for a better year.

We are rebuilding this club. All of it. At the same time.

Better show. Better band. Better bar. Better training. New systems.

Not every club can do this. We can. So we are.

I am reinventing this company. I am reinventing myself with it. You can too.

Every ranked list keeps one promise. Something on it never gets done.

A priority list is a written promise that something will still be unfinished on the day I hand this over.

So we start this week.

And the one priority I keep is him. The guest who is already on his way.

You already know how to look after him. Give the rest of this club the same care.

We are doing all of it. Together. Starting tonight.
